yeah I was thinkin of some kind of menu along the side where people select an "overlay image" and they drag it into position then save the result.
My current gallery makes use of netbpm and is heavily based on templates, so adding this kind of thing shouldnt be too dificult.

I had the impression that he wanted something like Mr. Potato Head. Where you can drag & drop pieces of [ears|nose|mustache|eyes|eyebrows|chins|etc] onto a photo and save the result.

In which case, I'd suggest looking for Flash prefabs. I don't know how to use them, or if they are available in the public domain. But I have played with some finished products done in flash.

if when you say put hats etc on them, your meaning from a list of images not drawn on the fly, then you can use any of the serverside imaging tools, PHP GD, Imagemagick etc or I suppose Java or DHTML but these are usually slower.

when you say "add a bit of code into a gallery" do you mean Gallery the program or gallery as in general, Gallery the program has built in GD and ImageMavick and even NetbPm support I believe. but requires safe mode off and your host may have to enable the image support or you upload the library code
